These multi-program initiatives needed an operational backbone capable of managing concurrent research workstreams, budgets, and deliverables across multiple event cycles per year.

The Challenge

Multi-year programs at this scale accumulate complexity quickly: overlapping workstreams, shifting stakeholder priorities, budget cycles that don't align with project timelines, and research teams that need consistent methodology across events that are themselves constantly evolving. Without strong operational infrastructure, insights get siloed, continuity breaks down, and each cycle starts from near-zero.

What I Did
  • Maintained quarterly roadmaps, budgets, and delivery timelines across multiple concurrent research workstreams — keeping the program on track across fiscal year transitions

  • Led research operations for qualitative and quantitative attendee experience studies, including focus groups, large-scale surveys, and in-field interviews at live events

  • Facilitated weekly program meetings, cross-team communications, and executive-level reporting — serving as the coordination layer between research, operations, and senior stakeholders

  • Built repeatable operational infrastructure — planning templates, documentation standards, reporting processes, and cross-functional collaboration workflows — enabling the program to scale across multiple event cycles without rebuilding from scratch

  • Managed budget optimization quarterly, aligning resource allocation with shifting program priorities

Results

A research program that had operated with significant coordination friction became a predictable, scalable engine. Workstreams that previously ran in parallel without connective tissue were brought into a shared operating model. Insights were delivered with consistency across fiscal years. The program ran through 2025 without a missed delivery cycle.
